Why Your Website Redesign Won’t Fix Your Lead Problem (And What Will)

You just dropped $12,000 on a new website. Looks sharp. Professional photos. Smooth animations. And your phone still isn’t ringing.

Every week I talk to trades business owners across New Zealand who’ve been sold a website redesign as the answer to a lead problem. The sparky in Hamilton who rebuilt his site twice in three years. The plumber in Tauranga who paid for a “premium” design package and got fewer enquiries than before. The builder in Christchurch whose web designer promised “more leads” but delivered a digital brochure.

Redesigning your site won’t help if no one is finding it in the first place.

This post covers why your new site isn’t producing results, what’s actually blocking your leads, and how to build a system that gets your phone ringing again.

The Expensive Redesign Trap

Business slows down. The phone stops ringing as often as it used to. You mention it to a mate, or you see an ad online, and someone says, “Your website looks a bit dated, mate. That’s probably why.”

So you call a web designer. They show you a portfolio of slick-looking sites. They talk about how it’ll look on a phone and how “clean” the layout is. You sign off on a quote. Six to twelve weeks later, your new site goes live.

It looks great. You share it on Facebook. A few people comment. Your mum says it looks “really professional”.

Then nothing changes. The leads don’t increase. The enquiry form sits there collecting dust.

The designer did their job. The site probably is better than the old one. But painting a house that has no pipes doesn’t give you running water. Your redesign addressed the wrong problem.

Most trades businesses in NZ don’t have a website problem. They have one (or more) of three problems:

  1. No one is visiting. Maybe 30 people a month land on your site. A site converting at 5% only produces one or two enquiries from that traffic. You could have the best-looking site in the country and still get nothing.
  2. Visitors aren’t converting. People land on the site and leave without calling or filling out a form. Nothing on the page gives them a reason to pick up the phone.
  3. Leads fall through the cracks. Enquiries come in, but nobody responds quickly enough. Or there’s no follow-up. The lead goes cold and calls your competitor.

A redesign might make the site prettier. It won’t fix any of those three issues on its own.

Find the Actual Fault First

The tradies I see winning don’t start with a redesign. They figure out what’s broken first.

If a client calls about a leaky shower, you don’t gut the bathroom. You check the mixer valve. You check the pressure. You find the fault before you pick up a tool.

Marketing works the same way. Check these three things before spending another cent on your website:

Where is your traffic coming from?

Open your Google Analytics (or ask whoever manages your site to pull the numbers). Look at the last 90 days. How many people visited? Where did they come from: Google search, social media, direct, paid ads?

If your total traffic is under 200 visits a month, you don’t need a redesign. You need traffic. That might mean local SEO, Google Ads, or a Google Business Profile that’s actually optimised for your service area.

What’s your conversion rate?

Take the number of enquiries you received (calls, form submissions, emails from the site) and divide by total visitors. Multiply by 100.

For a trades business website in New Zealand, a healthy conversion rate sits between 3% and 7%. Under 2%? Your site has a conversion problem. That’s a messaging, layout, or offer issue. Not a design issue.

What happens after someone enquires?

Most tradies don’t think about this at all. A lead comes in on a Saturday. You’re on a job. You see the email Monday morning. By then, they’ve already called two other businesses and booked one of them.

How fast you call back matters more than how the site looks. Respond within five minutes and you’re far more likely to win the job than if you wait half an hour. Most of your competitors take hours. Some never respond at all.

The Four-Part Lead System

Once you know what’s broken, you can build the fix. Not a redesign. A lead system with four parts that work together.

This is what we build for trades businesses at Duoplus. If you skip a step, the whole thing falls over.

1. Get found: Local SEO and Google Business Profile

For most NZ trades businesses, Google is where your next customer is searching. “Electrician Hamilton”. “Plumber near me”. “Builder Tauranga”. If you’re not in the map pack (the top three results with the map), you’re invisible to the people actively looking for what you do.

Your Google Business Profile needs:

  • Correct business name, address, phone number, and service area
  • At least 20 genuine reviews (and you need to be actively collecting more)
  • Regular posts showing completed work
  • Accurate service categories

One sparky we worked with doubled his inbound calls just by fixing his map listing. We hadn’t touched a single word on his website.

2. Convert visitors: Pages that make people call

If your site isn’t making the phone ring, it’s just a brochure. Here’s what moves the needle:

  • A phone number visible at the top of every page, clickable on mobile
  • One call to action per page. Not three. One. “Call us for a free quote” or “Book online now”.
  • Reviews and logos right at the top where people see them before they scroll
  • Service pages for each specific thing you do (not one generic “services” page). “Residential rewiring Hamilton” beats “Electrical services” every time for search and for conversions.

3. Respond fast: Automated follow-up

This is where most tradies lose the job. A lead comes in. Nobody responds for hours. Sometimes days.

Three things to set up:

Instant auto-reply. When someone fills out your contact form, they get a text or email within 60 seconds confirming you received their enquiry and giving a timeframe for a callback. Tools like GoHighLevel or a simple Zapier automation handle this.

Notification to your phone. Every form submission triggers a push notification or text to you (or your office manager). Not just an email sitting in your inbox.

48-hour follow-up sequence. If you don’t reach them on the first try, an automated text or email goes out at 24 hours. And again at 48. Most of your competitors won’t bother following up. You will.

4. Track your numbers

Five numbers. That’s all you need:

  • Monthly website visitors (Google Analytics)
  • Number of enquiries per month (form submissions + tracked calls)
  • Conversion rate (enquiries divided by visitors)
  • Cost per lead (if running paid ads)
  • Response time to new enquiries

Ten minutes a week updating a spreadsheet. Those five numbers tell you what to fix next and where to spend your next marketing dollar.

Your First Move This Week

Don’t redesign your website. Do this instead.

Log into your Google Analytics (or ask your web person for access). Pull the last 90 days of traffic data. Write down three numbers: total visitors, total enquiries, and where your traffic came from.

No Google Analytics installed? That’s job one. There’s a fair bit of technical stuff involved in getting it set up properly, so talk to your marketing agency to get this configured.

Then work out your conversion rate. Below 2%? Conversion problem. Under 200 visits a month? Traffic problem. Leads coming in but you’re not winning the work? Follow-up problem.

Design matters less than you think. What really counts is conversion optimisation: clear calls to action, fast load times, mobile-friendly layout, and trust signals like reviews placed where visitors actually see them. A site built with those fundamentals will outperform a flashy custom build that nobody can find on Google. And if you’re running Google Ads, you probably shouldn’t be sending that traffic to your full website anyway. Standalone landing pages built around a single offer convert significantly better. We often have trades businesses come to us wanting a new website when what they actually need is a well-run Google Ads campaign with dedicated landing pages. The website upgrade can come later once the leads are flowing.

How much should a trades business spend on a website in NZ?

Between $7,000 and $12,000 gets most tradies a solid site that converts. Spend the rest of your budget on driving traffic (SEO, Google Ads) and building a follow-up system. The site is just the front door. You still need to get people to walk up to it.

How long does it take to start getting leads from local SEO?

Most trades businesses see movement within 60 to 90 days of optimising their Google Business Profile and building local citations. Paid ads (Google Ads) can produce leads within the first week if set up correctly.

What’s the single most effective thing I can do today to get more leads?

Claim and fully optimise your Google Business Profile. Add photos of recent work, respond to every review, and make sure your service areas and categories are accurate. It costs nothing and it’s the first place your customers look.

Should I hire an agency or handle my own marketing?
